From Fossil Fuels to Future Fuels: Sustainability-Driven Strategy at Neste

by Anna Wabnitz, Leuphana University of Lüneburg, Germany.

Most traditional energy companies face a serious challenge today. Climate change, new regulations, and changing customer expectations are putting pressure on businesses that rely on fossil fuels. Some companies struggle to adapt, some try to delay change, but Neste chose a different path. Instead of defending its original business model, the Finnish company decided to transform itself. Neste was founded in 1948 as a state-owned oil refining company. For decades, its main business was importing oil and producing fuels such as diesel. Like many energy companies, it depended on fossil fuels and state backing from Finland. But in the early 2000s, Neste’s managers realized that this concept might not hold up in the long term. The company understood that continuing with business as usual would be risky. Instead of waiting, Neste began researching and investing in renewable fuels. One of its most important innovations was a special type of renewable diesel made from waste and residue materials. This was different from traditional biofuels, which often relied on crops grown specifically for fuel production. By focusing on waste- based materials, Neste positioned itself as a more sustainable alternative.

The company invested more and more money over time into renewable production, which is now the main source of profit for Neste. It opened new refineries and expanded its global operations to become one of the leading producers of sustainable aviation fuel (SAF), which helps airlines reduce carbon emissions. But we cannot overlook the fact that the transformation was not an easy one. Renewable fuels were expensive in the beginning, and market demand was uncertain. Neste had to take financial risks and make long-term decisions without knowing whether their strategy would succeed. This shows that entrepreneurship is not only something for startups. Large, established companies can also act entrepreneurially by taking risks and developing new ideas.

The Neste case is a good basis for students of International Business Administration and Entrepreneurship (IBAE). It shows multiple aspects of the curriculum in practice. First, one can see how strategic management works. Managers must analyze long-term trends and prepare their companies for future challenges. Secondly, it highlights the importance of sustainable and responsible management. Sustainability is no longer just a marketing topic; it is a shift that needs to happen because it is a core part of corporate strategy and governance. Third, Neste demonstrates the importance of innovation and digitalization. Modern renewable production requires advanced technology, data systems, and supply chain transparency.

Overall, Neste’s transformation into a greener firm proves that even traditional oil companies can reinvent themselves. Though the story is not perfect. The company has faced criticism for sourcing certain raw materials, such as palm oil. Therefore, sustainability transformation is complex and also controversial. But by combining long-term strategic thinking, innovation, and responsibility, the company has moved from being part of the fossil fuel problem to becoming part of the climate solution. For future business leaders, this case teaches an important lesson: adapting early to global change is not only responsible – it can also create competitive advantage.
